The client maintains and migrates archive material on discontinued Sony professional VTR products. Installation, alignment and servicing are handled by their own technicians in Europe. What they lacked was upstream: a long-term source for refurbishing worn rotary video heads, or manufacturing replacement ferrite elements.
Sony no longer services these products, and complete head drum assemblies are no longer available. The open question was whether Japan's magnetic-head and ferrite manufacturers — the ecosystem that originally produced this class of component — could still refurbish, re-tip, or reproduce them. The client was prepared to fund a paid pilot and wanted a partner, not a one-time fix.
Four established Japanese magnetic-head and ferrite manufacturers were approached directly, in Japanese. All four declined, and all four gave the same technical reason: a rotary video head is not a component but a complete system — drum mechanism, rotational balance, high-frequency characteristics, and record/playback performance are inseparable. The original design data and test environments no longer exist inside these companies. One had scrapped the relevant production equipment more than a decade earlier.
Four identical refusals are not four rejections; they are one market fact. The knowledge has left these organizations and now sits with individuals — former engineers and small workshops. Two further constraints surfaced during the same period. The physical position of heads on the drum differs between the two broadcast standards, which puts the interchangeability of Japanese-sourced heads with European machines in question. And under Japanese customs law a non-resident company cannot file as exporter of record, so any supply route would require either a registered customs agent or a Japanese exporter with an agreed transfer point.
The route the client had been pursuing was closed, and closing it took weeks rather than a year of intermittent inquiries. No existing manufacturer will supply or re-tip these heads, and further effort in that direction would have produced only more of the same answer.
The realistic path was redirected to three channels identified during the same outreach: a repair specialist able to inspect, exchange and align heads using salvaged parts; a workshop staffed by former engineers of the original manufacturer, with retained channels into that organization; and a used-equipment dealer able to act as a standing alert for incoming machines. The two structural constraints — broadcast-standard compatibility and export-of-record — were raised before any supply route was built rather than after.
Conducted from June 2026 over three months. Ten Japanese companies were approached directly in Japanese, by email, web inquiry form and telephone; every response, including refusals, was recorded and returned to the client. The client, the suppliers approached and the specific product models are not named — the surviving channels are commercially sensitive. Findings are stated as at the close of the search phase; the engagement continues.
